Everything on Wheels: Designing a Workshop That Runs Itself

Walk into most builders’ sheds and you will find the same thing: tools nobody can find, materials stacked wherever there was a gap, and blokes crossing the floor five times to do one job. It feels normal because it is so common. It is also quietly costing you hours every single week. A workshop that flows properly is one of the highest-return things you can fix, and it is not hard. Here are the principles I used designing one recently.

Make it flow in one direction

The single biggest idea is one-directional flow. Materials and people should move through the space one way and never backtrack. Goods come in one end, into raw storage right next to where they land. From there they move through the work bays in sequence, and finished product goes out the far end. If someone is walking backwards through the space to find something, you have a flow problem, and flow problems are pure wasted time.

Live by 5S

5S is the discipline that keeps a workshop world-class instead of sliding back into chaos. It is five habits: sort out what you actually need, set everything in its place, shine and clean, standardise how it is all laid out, and sustain it. In practice that looks like line-marked floors so everything has a home, labelled racking, a standard tool kit at each bay, and a clean-first routine to start the morning. It sounds fussy until you experience how much faster a tidy, standardised space is to work in.

Put everything on wheels

This is my favourite rule, and it is simple: put everything you can on wheels. Workbenches, storage, the lot. The reason is continuous improvement. The first layout you design will not be the best one. When everything is mobile, you can reconfigure the whole floor in an afternoon as you learn what actually works, instead of being locked into a decision you made on day one.

Do not forget the body

A workshop is where people spend their day, so design for them. Height-adjustable benches so nobody is hunched over or reaching up. Good task lighting at every station. Simple handling gear, a low wheeled dolly, an overhead lifter, whatever suits, so one person is not straining to move heavy items. Ergonomics and safety are not soft extras. Tired, sore people are slow and make mistakes.

How I designed it with AI

Here is the part that would have taken a draftsperson a week. I built a little drag-and-drop floor-planning app in Claude, almost like a digital cardboard city. I could drop in each bench, rack and bay, colour-code them, drag them around, and pin notes that fed back into the model. I put in the real dimensions of the space and the gear, tried a handful of layouts, and let it help optimise the flow so nothing backtracked. What used to be guesswork with a tape measure and a sketch became something I could test and refine on screen in an afternoon.

It is not just for factories

You do not need a big fabrication shed for this to matter. The same thinking applies to a joinery shop, a prefab setup, your storage yard, even how you lay out a site shed and a container on a job. Anywhere your team spends time moving between tasks, flow and 5S will give you time back.

A tidy, well-designed workspace is not about looking good for visitors, though it does. It is about the hours it quietly hands back to you every week. This is the kind of practical systemising we work through with builders inside Future Builder.
