The Weekly CRM Audit My AI Runs
Leads don’t die loudly. They die quietly, sitting in a pipeline column while everyone’s busy on site, until enough weeks pass that calling back feels awkward and the client has signed with someone else. The fix isn’t discipline. It’s an audit you never have to remember to run.
Here is the setup: once a week, an AI goes through my CRM, checks every lead in every pipeline stage, and flags any lead that has been sitting in the same column for more than 7 days. For each one it tells me how long it’s been stuck, what the last contact was, and what it would do next. That’s the whole thing. It sounds almost too simple, and it’s one of the most commercially valuable routines I run.
Why this beats a dashboard
Every CRM already has a dashboard that could show you this. Nobody looks at it, because looking is a task, and during a busy week the tasks that don’t shout get skipped. The difference with the audit is the direction of attention: you don’t check the system, the system tells you. Monday morning there’s a short report: three leads stuck, here’s why, here’s the suggested next move for each. You act on three things instead of scanning eighty.
How to set it up
Modern CRMs can connect directly to AI through what’s called an MCP connector, which gives the AI read and write access to your actual pipeline data. Once connected, the AI can genuinely work the system: pull lead data, audit stages, update records, draft the emails. I run this against my own CRM, and I set the same thing up with a Future Builder member this week against his.
The audit instruction is short. Mine boils down to:
- Go through every open lead in the pipeline.
- Flag anything that hasn’t moved stage in 7 days.
- For each flagged lead: summarise the history, say why you think it’s stuck, and recommend the specific next action.
- Draft the follow-up email or text for each, ready for me to review and send.
Step 4 is the one that makes it real. A report that says “follow up with the Hendersons” still leaves you the work. A report with the follow-up already drafted, in your tone, referencing the actual last conversation, means the whole audit gets actioned in ten minutes.
The stage-by-stage advice is the sleeper feature
I expected the audit to be a stuck-lead detector. What I didn’t expect is how useful the conversion advice would be. Because the AI can see the whole pipeline, it notices patterns: leads that stall between quote-sent and follow-up, enquiry types that never progress, stages where your process has a hole in it. It’s like having a sales manager review your pipeline weekly, except it never gets bored and never softens the feedback.
One caution: this only works if your pipeline stages mean something. If your CRM is a graveyard where every enquiry since 2022 sits in “New Lead,” the audit will flag everything and help with nothing. Spend an hour cleaning the pipeline first: close the dead ones, define your stages, then switch the audit on. As with everything in this space, AI amplifies the system it’s pointed at, for better or worse.
